Roof Coating vs. Full Replacement: When Each Actually Makes Sense

Coating companies promise to save you thousands. Sometimes they're right. Often they're selling you a 3-year fix for a 30-year problem.

A coating salesman knocked on your door. Told you he can "restore" your 22-year-old roof for $4,500. Save you $10,000 compared to replacement.

Sounds great. Sometimes it even is great.

But we've torn off seven "restored" roofs in the past year. Every one had active leaks. Most were less than four years after coating.

Here's when coating works and when it's throwing money away.

What Roof Coating Actually Is

Elastomeric coating. Thick liquid rubber (usually acrylic or silicone-based) that's rolled or sprayed onto your existing shingles.

The pitch: It seals everything, reflects heat, extends your roof's life 10-15 years.

The reality: It can work. On the right roof. Applied correctly. With realistic expectations.

When Coating Makes Sense

Commercial flat roofs. This is where coating actually shines. We've done 12 commercial coating jobs in the past three years. Most lasted 7-10 years before needing recoat.

A 10,000 square foot flat EPDM roof costs $45,000-60,000 to replace. Coating it runs $8,000-12,000. If it buys you five years, that's worth considering.

Metal roofs with surface rust. We coated a 15-year-old metal roof in Mechanicsville last spring. Some panel rust, all fasteners secure, no structural issues. Coating cost $6,200. Full replacement would've been $24,000. Smart move.

Roofs with 5-10 years of life left. You're selling in three years. Your 18-year-old roof looks tired but isn't leaking. Coating can improve curb appeal and get you to closing. Just disclose it to buyers.

When Coating Is a Waste

Asphalt shingle roofs past 20 years. We see this constantly. Shingles are curling, losing granules, brittle. Coating goes on top. Looks better for six months. Then the shingles underneath continue failing.

Coating doesn't fix structural problems. It hides them.

We tore off a coated roof in Midlothian two months ago. Applied in 2022. Cost the homeowner $5,800. By 2026 it was leaking in four places. The shingles underneath were shot. Coating couldn't save them.

Total cost: $5,800 for coating + $13,500 for replacement = $19,300. They should've just replaced it in 2022 for $12,500.

Roofs with active leaks. Coating doesn't stop leaks. It covers them temporarily. Water finds a way.

Roofs with lifting or missing shingles. If your shingles are physically compromised, coating won't reattach them.

Roofs with decking issues. Soft spots, water damage, rot — coating can't fix substrate problems.

The Math on Richmond Homes

Typical Richmond home: 2,100 square feet.

Full replacement with architectural shingles: $12,000-15,000. Lasts 25-30 years.

Professional coating: $4,500-7,000. Realistically lasts 3-7 years depending on roof condition.

Cost per year:

  • Replacement: $400-600/year
  • Coating: $640-2,300/year

Coating only wins if your roof is already in decent shape and you need a short-term solution.

What Coating Actually Does

The good stuff:

  • Reflects UV rays (white coatings drop surface temps 20-30°F)
  • Seals minor cracks and gaps
  • Provides waterproof membrane over sound substrate
  • Improves appearance temporarily
  • Costs less upfront

What it doesn't do:

  • Fix failing shingles
  • Repair structural damage
  • Last as long as replacement
  • Maintain warranty coverage (most shingle warranties void if coated)
  • Increase home value (replacement does, coating rarely does)

The Inspection Question

We did free inspections on 14 roofs last month where homeowners got coating quotes. Here's what we found:

  • 3 roofs: Good candidates for coating (all flat commercial roofs)
  • 4 roofs: Maybe — marginal candidates, short-term solution only
  • 7 roofs: No — needed replacement, coating would be money wasted

The coating companies quoted all 14.

That's the problem. Some coating contractors will spray anything. We've seen them coat roofs with visible rot, missing shingles, and active leaks.

Questions to Ask Before You Coat

How old is your roof?

  • Under 10 years: Why are you considering coating? There's probably a warranty issue.
  • 10-15 years: Coating might extend life if roof is sound.
  • 15-20 years: Marginal. Get multiple opinions.
  • Over 20 years: Replace, don't coat.

What's the actual problem you're solving?

  • Appearance? Coating works short-term.
  • Leaks? Coating rarely fixes them.
  • Extending life? Only works if substrate is solid.
  • Energy costs? Replacement with cool-colored shingles does more.

Did you get an independent structural inspection? Don't rely on the coating company to tell you if coating is appropriate. They're selling coating.

What warranty comes with the coating? Read it carefully. Most coating warranties cover material failure, not application issues or substrate failure. And they're often prorated.

What We've Seen Go Wrong

Example 1: Chesterfield homeowner. 24-year-old roof. Coating applied 2023. Started leaking 2025. We found the shingles underneath had been compromised before coating. The coating hid the problem for two years. Final bill: coating + full replacement = $18,600.

Example 2: Henrico commercial building. Flat EPDM roof. Professionally coated. Lasted eight years. Recoated. Good investment. This is coating done right.

Example 3: Glen Allen home. 17-year-old architectural shingles. Minor granule loss but structurally sound. Homeowner selling in two years. Coating improved appearance for $4,800. Sold the house. Smart short-term move.

Our Recommendation Process

When someone asks us about coating:

  1. Free inspection. We check shingle condition, decking, flashing, ventilation.

  2. Honest assessment. If coating makes sense, we'll tell you. If it doesn't, we'll explain why.

  3. Quote both options. Coating (if appropriate) and replacement. Let you see the real numbers.
